The SEO Agency Model
Has a Middleman Problem.

Most businesses shopping for an SEO agency end up paying senior-strategist prices for junior execution behind an account manager. Here's how the agency model actually works, what it costs, and when a consultant who does the work himself is the better hire.

01 — The Landscape

Three Ways to Buy SEO.

THE AGENCY

Team, Process, Overhead

An SEO agency sells a team: strategist, account manager, writers, link builders. You get process and capacity — and you pay for office space, sales commissions, and management layers before a single page gets optimized.

THE CONSULTANT

One Senior Operator

A consultant sells expertise without the layers. The person who audits your site is the person who fixes it. Less capacity than an agency, far more of your budget landing on actual work.

THE FREELANCER MARKETPLACE

Cheap, and Usually Worth It

Marketplace freelancers can execute defined tasks, but strategy, accountability and quality control are on you. Fine for a one-off fix; risky for the channel your revenue depends on.

02 — Who You Work With

The Consultant Alternative.

Connor Cedro, SEO consultant

Hey, I'm Connor. I've sat on both sides of this decision. Businesses come to me after two or three agency engagements that produced reports, dashboards and not much organic search growth — because the strategist they met in the sales call handed the account to a coordinator two weeks in. I run every engagement myself: the audit, the seo strategy, the content briefs, the link building outreach. I'm SEMrush-certified, based in Tampa, working with clients nationwide, month-to-month with no contracts. If your situation genuinely needs a 15-person team, I'll tell you that in the audit — that honesty is the whole point of this page.

04 — What You're Buying

What Any Good SEO Provider Delivers.

STRATEGY

Audit, Keywords, Roadmap

A technical audit, keyword research mapped to buyer intent, and a prioritized roadmap. If the plan could be pasted onto any other website, it isn't a strategy — it's a template.

EXECUTION

Content, On-Page, Links

High quality content targeting real searches, on-page optimization across the pages that matter, and white-hat link building from relevant domains. This is where agency deliverables get thin — check who actually does it.

ACCOUNTABILITY

Reporting Tied to Revenue

Plain-English reporting on search engine rankings, organic search traffic, and — the only number that matters — leads and conversion rates from organic. Not a dashboard export.

05 — How It Works

How an Engagement Runs With Me.

1

Free Audit

I personally review your site, your search engine results footprint, and your competitors — and send a written audit the same business day. No pitch deck.

2

Roadmap & Tier

We match scope to your site's authority: what to fix, what to build, which keywords to take first for ranking higher, and which tier fits.

3

Execute & Report

I do the work — content, on-page, links — and report monthly on rankings, traffic, and leads. Month-to-month; fire me any time it stops paying.

06 — Who It's For

Agency Shoppers Who Land Here.

  • Your budget is under ~$5K/month and you want it spent on execution

Hire an Agency If

  • You manage 10+ brands or hundreds of locations at once
  • You need paid media, PR, design and SEO under one contract
  • Procurement requires a vendor with an org chart
  • You need surge capacity a single operator can't cover

08 — The Playbook

How to Vet Any SEO Provider.

ASK WHO

Who Touches My Account?

Ask for the name and tenure of the person writing your content and building your links. If the answer is a team tier, your work is going to the newest hire.

ASK HOW

Show Me the Links

Request last quarter's actual link placements for a current client. Directory spam and PBN placements hide behind the phrase quality backlinks.

ASK WHAT

Define Success in Leads

If the proposal defines success in impressions, sessions or DA points instead of leads and revenue, keep shopping.

09 — In Depth

The SEO Agency Business, Explained Honestly.

What an SEO agency actually is

An SEO agency is a company that sells search engine optimization as a managed service: strategy, content, technical fixes, and link building, delivered by a team and coordinated through an account manager. The best ones are genuine growth partners. The average one is a process business — standardized deliverables, junior execution, and a client roster large enough that your online presence is one row in a spreadsheet. Neither the best nor the average is visible from the sales call, which is why this page exists.

The economics behind the retainer

When you pay an agency $3,000 a month, the money funds more than your campaign. Industry-standard agency economics put 50–60% of revenue toward salaries across sales, account management and delivery, plus overhead and margin. What reaches actual execution on your site — the writing, the on-page work, the outreach — is routinely a third of the check. A consultant's economics are inverted: no sales team, no account layer, no office. The same dollar buys two to three times the senior labor. That's not a moral judgment on search engine optimization agencies; it's arithmetic you should price in.

The bait-and-switch nobody calls a bait-and-switch

The strategist who impressed you in the sales process is the agency's best closer, and closers don't do delivery. Within a month, most accounts route to a coordinator managing fifteen others, following the senior strategist's playbook at one remove. Ask directly: who writes my content, who builds my links, and how many accounts does that person carry? A confident agency answers in names. An evasive one answers in process diagrams.

What good agency work looks like

To be fair to the category: a strong SEO company earns its fee. Real strategy tied to your sales motion, marketing strategies that coordinate SEO with the rest of your marketing channels, writers who know your industry, links from publications your buyers read, and reporting that connects search engine rankings to pipeline. Agencies genuinely beat consultants at scale — dozens of locations, multiple brands, international sites — and at bundling SEO with paid media, social media and creative under one roof. If that's your situation, hire the agency and use the vetting questions below.

What SEO service pricing looks like in 2026

Legitimate retainers cluster in bands. Local and small business campaigns: $1,000–$2,500 a month. Competitive regional and national campaigns: $2,500–$7,500. Enterprise: $10,000 and up, mostly coordination cost. Below about $1,000 a month, the math stops working — nobody can research, write, optimize and build links for $600 monthly without automating quality out of the work. The cheap tier is where guaranteed-rankings spam lives, and it's also where Google penalties come from.

Red flags, in order of severity

Guaranteed rankings — nobody controls Google, and firms that promise position one are either lying or targeting keywords nobody searches. Secret methods — legitimate SEO strategy survives explanation. Lock-in contracts of 12 months with termination fees — confidence doesn't need handcuffs. No access to your own Search Console and analytics — your data is yours. Reports full of vanity metrics — impressions and DA movements instead of organic search traffic, leads and conversion rates. Any one of these is a warning; two is an exit.

The questions that sort providers in one call

Who exactly works on my account, and what else do they carry? Can I see three link placements you earned for a client last quarter? Which keywords would you target first for us, and why those? What would make you tell us to pause or cancel? How do you report leads, not just rankings? Good providers — agency or consultant — enjoy these questions. The rest reschedule.

Tools don't rank websites; operators do

Every provider runs the same seo tools — Semrush, Ahrefs, Screaming Frog, Search Console. Tool logos on a proposal signal nothing. What separates outcomes is judgment: which keyword to take first, which page deserves the link, which technical fix moves rankings versus which just closes a ticket. When a pitch leans on its software stack, it's compensating for the absence of a senior operator. When it leans on specific calls made for named clients, you're talking to one.

Where AI changed the equation

AI collapsed the cost of producing mediocre content, which means the volume play agencies used to sell — forty thin posts a month — now actively hurts. Google's quality systems and AI Overviews reward depth, authority and user experience, not word count. The modern winning motion is fewer, better pages, structured for both classic search engine results and AI answer engines, refreshed on a cycle. That motion needs editorial judgment, not headcount — which quietly shifted the advantage toward senior consultants and away from content mills.

Local, national, and what you actually need

If your customers are within driving distance, most of your result comes from local seo services: Google Business Profile, reviews, citations, location pages — a defined scope a single operator handles well. If you sell nationally, you're in a content and link authority game where consistency over quarters beats bursts of activity. Either way, the deliverable list matters less than whether anyone senior is watching your market weekly and adjusting. That's the real product; everything else is packaging.

The honest bottom line

Hire an agency when you need capacity and coordination across many properties or channels. Hire a consultant when you need senior judgment applied directly to one business — and want your budget converted to work instead of overhead. Hire nobody until you've seen a specific, written diagnosis of your site. Mine is free, takes a day, and doesn't come with a pitch. Compare it to the agency proposals in your inbox and decide with evidence.

10 — Common Questions

Questions Before You Book.

What does an SEO agency do?

Strategy, technical fixes, content, on-page optimization, link building and reporting — delivered by a team through an account manager. A consultant delivers the same scope directly, without the management layer.

How much does an SEO agency cost per month?

Legitimate retainers run $1,000–$2,500 for local campaigns, $2,500–$7,500 for competitive national work, and $10K+ for enterprise. Below $1,000, quality execution stops being possible.

Is it better to hire an SEO agency or a consultant?

Agencies win on capacity — many brands, locations or bundled channels. A consultant wins when one business needs senior judgment and wants budget going to execution rather than overhead.

How long does SEO take to work?

Meaningful movement in 3–6 months, compounding returns from 6–12 as content and links accrue. Anyone promising page one in 30 days is selling something else.

What are the biggest red flags when hiring for SEO?

Guaranteed rankings, secret methods, 12-month lock-in contracts, withholding access to your own analytics, and reports built on impressions instead of leads.

Do you require a contract?

No. Every tier is month-to-month, starting with a free audit — the work has to keep earning the retainer.
